Requirements Confirmation

We take the requirements documented during the Digital Operations Assessment (or build them from scratch if there was no assessment), validate must-have vs. nice-to-have weighting with your evaluation team, and finalize the vendor shortlist.

Vendor Demos & Evaluation

We coordinate and facilitate all vendor demos, keeping each session focused on your actual workflows rather than a generic product tour. We independently score every vendor against the confirmed requirements and document strengths, gaps, and open questions.

Recommendation & Decision

We deliver a written recommendation backed by the scorecard and demo analysis, present it to the decision-makers, and facilitate the final discussion. If needed, we provide advisory support during vendor contracting and negotiation.

Project Management

Weekly status meetings, information request tracking, and status reports throughout the engagement.

Phase 2 — Vendor-Led

Software Implementation

Typical engagement: 8–16+ weeks

Once a vendor is selected, we act as your advocate and project manager during the vendor-led implementation. The vendor handles hands-on configuration — we bring structure, accountability, and independent judgment to make sure they deliver.

Planning & Kickoff

We develop the implementation plan, define success criteria, establish the communication cadence, and coordinate kickoff with the vendor's implementation team.

Process Configuration Oversight

We review and validate the vendor's configuration of each business process — chart of accounts, workflows, approval chains — to make sure it matches what was agreed during selection. The vendor does the hands-on configuration; we hold them accountable.

Integration Coordination

We manage integration planning, document requirements for each connection point, coordinate testing between the vendor and any third-party systems, and validate that data flows correctly.

Data Migration

For smaller, non-accounting datasets (under 40,000 records), we can handle the migration directly. For accounting data or larger datasets, the vendor performs the migration while we develop the migration plan, define validation criteria, and ensure a successful load through strong project management oversight.

Stabilization & Go-Live

We manage user acceptance testing coordination, go-live readiness checks, and post-go-live stabilization. During stabilization, we monitor for issues, sort out bugs from training gaps, and ensure the vendor resolves open items before the engagement closes out.
